Scrum Masterem je typov\u011b n\u011bkdo jin\u00fd ne\u017e se hod\u00ed na b\u011b\u017enou roli team leadera (kter\u00fd \u010dasto v\u0161e ur\u010duje za t\u00fdm), nebo experta (kter\u00fd se nept\u00e1, ale za t\u00fdm rovnou odpov\u00edd\u00e1, proto\u017ee jako expert zn\u00e1 v\u017edy tu spr\u00e1vnou odpov\u011b\u010f), nebo projektov\u00e9ho managera (kter\u00fd \u010dasto mikromanaguje, v\u0161e \u0159\u00edd\u00ed s\u00e1m a to v\u010detn\u011b organizace t\u00fdmu, priorit a cel\u00e9 dod\u00e1vky). Scrum Master nen\u00ed zodpov\u011bdn\u00fd za dod\u00e1n\u00ed, ale za to, \u017ee t\u00fdm funguje jako samoorganizovan\u00fd t\u00fdm, \u017ee t\u00fdm p\u0159eb\u00edr\u00e1 zodpov\u011bdnost za sv\u016fj vnit\u0159n\u00ed proces, \u017ee se zlep\u0161uje, je motivovan\u00fd, prost\u011b v dlouhodob\u00e9m pohledu funguje optim\u00e1ln\u011b. Kr\u00e1tkodob\u011b klidn\u011b nech\u00e1 t\u00fdm v r\u00e1mci Sprintu nedodat nic, ale nenech\u00e1 takovou situaci vyr\u016fst v b\u011b\u017en\u00fd zvyk a obvykl\u00fd stav. Kdy\u017e m\u00e1te pln\u011b Agiln\u00ed firmu a zab\u011bhnut\u00fd, zku\u0161en\u00fd t\u00fdm, je to relativn\u011b snadn\u00e9. Sta\u010d\u00ed naj\u00edt Scrum Mastera, kter\u00fd rozum\u00ed Scrum procesu a podstat\u011b sv\u00e9 role, je vn\u00edmav\u00fd, empatick\u00fd, um\u00ed naslouchat a d\u00e1 t\u00fdmu prostor, aby se s\u00e1m rozhodoval a nesl v r\u00e1mci procesu za sv\u00e1 rozhodnut\u00ed zodpov\u011bdnost. Kou\u010duje, facilituje, stav\u00ed t\u00fdm. A t\u00fdm funguje.<\/p>\n<p>Probl\u00e9m nast\u00e1v\u00e1, kdy\u017e ale Scrum Mastera zvykl\u00e9ho takhle pracovat d\u00e1te do t\u00fdmu, kter\u00fd ani nev\u00ed, co je Scrum, pro\u010d jednotliv\u00e9 praktiky aplikuj\u00ed a co by jim m\u011bly p\u0159in\u00e9st. A takov\u00fd Scrum Master si nevzpomene na sv\u00e9 za\u010d\u00e1tky, a jen pomoc\u00ed coachingu a facilitace vykon\u00e1v\u00e1 roli Scrum Mastera v ide\u00e1ln\u00edm t\u00fdmu tak, jak byl zvykl\u00fd. To samoz\u0159ejm\u011b nesta\u010d\u00ed. Scrum Master mus\u00ed b\u00fdt i mentorem a t\u00fdmu Scrum proces vysv\u011btlit, prodat. Ne p\u0159ik\u00e1zat, ale poradit. A postupn\u011b je u\u010dit Agilu jako mindsetu, Scrumu jako procesu, kde jde prim\u00e1rn\u011b o zodpov\u011bdnost, samoorganizaci. \u010cist\u00fd kou\u010ding a facilitace nesta\u010d\u00ed. T\u00fdm prost\u011b nev\u00ed co a jak. Nem\u00e1 zku\u0161enosti. Nikdy nic podobn\u00e9ho neza\u017eil.<\/p>\n<p>Dal\u0161\u00ed \u010dastou chybou Scrum Mastera v za\u010d\u00ednaj\u00edc\u00edm t\u00fdmu (a takov\u00fd t\u00fdm m\u016f\u017ee za\u010d\u00ednat i dva roky) je pocit, \u017ee t\u00fdm mus\u00ed \u2018rychle za\u010d\u00edt fungovat a \u017ee vysv\u011btlov\u00e1n\u00ed \u2018pro\u010d\u2018 by v\u0161e jen zdr\u017eovalo. Prost\u011b jim \u0159ekne, jak\u00e9 maj\u00ed d\u011blat meetingy a co na nich \u0159\u00edkat, a \u017e\u00e1dn\u00fdm \u0161kolen\u00edm ani vysv\u011btlov\u00e1n\u00edm pro\u010d to v\u0161echno se nebude zdr\u017eovat. V\u017edy\u0165 je to jasn\u00e9. V\u00fdsledkem je v lep\u0161\u00ed p\u0159\u00edpad\u011b technick\u00fd Scrum. Bez pochopen\u00ed, bez energie, bez v\u00fdsledku. Takov\u00e9 loutkov\u00e9 divadlo. Kdo je za takov\u00fd stav odpov\u011bdn\u00fd? No zcela jist\u011b nezku\u0161en\u00fd Scrum Master, kter\u00fd neupravil sv\u016fj styl t\u00fdmu. Probl\u00e9m je, \u017ee na interview to \u010dasto nepozn\u00e1te. Scrum Master v\u00ed, jak\u00e1 je jeho role, co m\u00e1 d\u011blat, v\u00ed pro\u010d a jak Scrum funguje, jen nepova\u017euje za nutn\u00e9 to t\u00fdmu vysv\u011btlit. V\u017edy\u0165 u\u017e agiln\u00ed jsou, \u0159\u00edkali to.<\/p>\n<p>Dal\u0161\u00edm probl\u00e9mem, kter\u00fd je ve firm\u00e1ch \u010dast\u00fd, je Scrum Master idealista. Stejn\u011b jako v p\u0159edchoz\u00edch p\u0159\u00edpadech, na pohovoru v\u0161e vypad\u00e1 dob\u0159e, ba ide\u00e1ln\u011b. Scrum Master je prav\u00fdm odborn\u00edkem na Scrum. V\u00ed jak funguje, rozum\u00ed sv\u00e9 roli, a v jednom dob\u0159e funguj\u00edc\u00edm t\u00fdmu \u00fasp\u011b\u0161n\u011b Scrum Masteroval. Jen se \u010dasto zapomene na to, \u017ee on ten Scrum neimplementoval a \u010dasto ani neza\u017eil v r\u00e1mci v\u011bt\u0161\u00ed organizace, a tedy se s mnoha probl\u00e9my b\u011b\u017en\u00fdmi p\u0159i transformaci velk\u00e9 organizace nikdy nesetkal. Sta\u010dilo rozum\u011bt Scrum procesu a m\u00edt nad\u0161en\u00ed. Ve velk\u00e9 organizaci ale nejde implementovat v\u0161echno hned a ide\u00e1ln\u011b. Mus\u00edte d\u011blat kompromisy. Zbytku organizace \u010dasto trv\u00e1 hodn\u011b dlouho, ne\u017e Agiln\u00ed proces vezme na v\u011bdom\u00ed a je\u0161t\u011b d\u00e9le, ne\u017e ho akceptuje a pochop\u00ed. P\u0159edch\u00e1z\u00ed tomu hodn\u011b komunikace, diplomatick\u00e9ho vyjedn\u00e1v\u00e1n\u00ed a PR. Ale Scrum Master idealista na nic ne\u010dek\u00e1 a Scrum tla\u010d\u00ed silou hlava nehlava. Product Owner mus\u00ed, manager nesm\u00ed, t\u00fdm ne\u0159ekne, proto\u017ee to nen\u00ed jeho zodpov\u011bdnost, proces se mus\u00ed zm\u011bnit, pozice upravit, ohodnocov\u00e1n\u00ed zm\u011bnit, &#8230; V\u00fdsledek je jak po proch\u00e1zce slona v porcel\u00e1nu. V\u00edc \u0161kody ne\u017e u\u017eitku. A to nejen mimo t\u00fdm ve zbytku organizace, ale i v r\u00e1mci t\u00fdmu, kter\u00fd takov\u00e9ho Scrum Mastera \u010dasto odm\u00edtne stejn\u011b jako v p\u0159edchoz\u00edch p\u0159\u00edpadech. Co z toho plyne? Transformaci velk\u00e9 organizace nem\u016f\u017eete nechat na lidech, co nikdy \u017e\u00e1dnou takovou organizaci nem\u011bnili a s podobnou transformac\u00ed nemaj\u00ed zku\u0161enosti. A to bez ohledu na to, jak dobr\u00fdmi se zdaj\u00ed b\u00fdt Scrum Mastery.
